The Ad Layer Just Closed

The Ad Layer Just Closed

Hi there,

In the last couple weeks, Meta confirmed Hatch, its autonomous Instagram shopping agent. OpenAI added product-feed ads inside ChatGPT. Both happened in 48 hours. Most of the takes I read were about whether agentic shopping is real or whether ChatGPT ads will work.

I think those are the wrong questions.

The more useful question is: if the platforms are now choosing your audience, your placement, your creative variant, and increasingly your checkout, what part of performance marketing is still yours?

There is exactly one answer. The signal you feed the system.

And if you are an omnichannel brand, your signal is probably broken in ways you have not measured.

I have been saying some version of this for months. The retail black box -- the 70 to 80% of revenue that happens at Target, Whole Foods, Sephora, Amazon, TikTok Shop, anywhere that is not your DTC site -- has always been the part nobody talks about on performance calls. It was easier to argue about creative. With Meta absorbing every other lever, the black box is now the entire conversation.

Let me unpack what I mean.

1. The funnel just closed. You don't get to optimize the steps anymore.

This sounds dramatic. It is not.

Think about what a performance marketer at an omnichannel brand actually controlled five years ago. Audience targeting. Creative testing. Placement decisions. Bid strategy. Budget pacing. A real list of levers, each with measurable upside if you got it right.

Now run the same list through Advantage+. Andromeda picks the audience. The system picks the creative. The system picks the placement. The system picks the bid. The system increasingly picks the checkout surface.

The levers did not disappear. They got absorbed.

What is left in the brand's hands is upstream of all of it: the conversion data going in. Event quality. Match rates. Whether retail purchases ever make it to the model. That is the lever. Singular.

2. The platforms cannot fix bad signal. Walmart already proved that.

A few weeks ago, Search Engine Land reported that Walmart's ChatGPT checkout converted roughly 3x worse than its own site. [1]

Same brand. Same products. Same buyer. The shopper was already inside a buying conversation. The platform did everything it could. Conversion still cratered.

The miss was not creative. The miss was context. ChatGPT did not have the data it needed to close the loop.

Autonomous platforms are not magic. They cannot turn a partial dataset into a complete one. If anything, autonomy makes weak signals more visible. The system is doing its best, faster, with what you gave it. If what you gave it was your DTC-only conversion data, what you get back is optimization against a quarter of your actual business.

Which brings me to the part that is uncomfortable for most omnichannel brands.

3. Your competitive moat just moved from creative quality to data quality.

Last year, I would have told you the difference between a great performance team and a good one was creative velocity and audience instinct.

This year, it's whether your offline events flow into Meta's Conversions API with an event match quality above 7.0, whether your retail purchases are deduplicated against your DTC data, and whether your TikTok and Google integrations are catching up to Meta.

The brands shipping this -- feeding verified retail buyer data back into their ad platform -- are quietly seeing 36% lifts in tracked conversions with the same ad spend and the same creative. The only thing that changes is the model can finally see the full picture.

Salesforce's State of Marketing found that marketers who unified their data are 42% more likely to respond to customers in real time and 60% more likely to scale successfully with AI agents. [2] Those numbers do not come from a fancier model. They come from a better input.

4. If you only do one thing this quarter, do this.

Audit your event match quality score in Meta. Pull the last 90 days. If it is below 7.0, your CAPI integration is the bottleneck before anything else.

If you are an omnichannel brand and your retail purchases are not flowing back to Meta, you are optimizing Advantage+ against a minority of your business. Andromeda is doing its best with a quarter of your reality.

The fix is not a new tool. It is closing the loop between the shelf, wherever the customer actually buys, and the signal you send to the algorithm.

The brands that get this right in the next six months will quietly out-ROAS everyone else on Advantage+ and ChatGPT ads without changing a thing about creative or spend. The brands that keep arguing about hooks and headlines will watch their reported ROAS get more flattering and their real CAC get worse.

The ad layer just closed. What you feed it is all that matters now.

How is your team thinking about signal quality this quarter?

Talk to you soon,

Kait
